Innovation Ambition Matrix

Object of Play
Innovation Ambition Matrix was inspired by the May 2012 Harvard Business Review article, “Managing Your Innovation Portfolio,” written by Monitor’s revolutionary co-partners: Bansi Nagji and Geoff Tuff. The productive game helps teams develop a holistic view of how to get ahead by organizing initiatives and goals based on three innovation levels: core, adjacent, and transformational. Play Innovation Ambition Matrix to clarify the ambition of a project, develop a cohesive operation rather than a scattering of competing advancements, and identify how to balance your team’s effort allocation.

How to Play
1. Start by drawing a graph on a large white board or poster. Label the axes as follows:

  • X-axis: “How to Win.” This is designated for the novelty of the product that you are offering to customers. Are you using existing, adding incremental, or developing new products?
  • Y-axis: “Where to Play.” This measures the novelty of your customers. Will the innovation serve an existing, enter an adjacent, or create a new market?

2. Next, draw three curves within the axes as seen in the picture below to divide the chart into the three levels of innovation ambition.

  • Core (closest to origin): optimize your current products for current customers (ex. make faster technology)
  • Adjacent: add a new feature to your existing business (ex. create an app version of your website)
  • Transformational: create breakthroughs for markets that do not currently exist

3.  Pass out sticky notes and pens to your team members. Ask them to write current initiatives that they are working on and to post them in the respective area on the chart. Playing with multiple people will help identify what initiatives are being made and reveal different perspectives on how to succeed.

4. When all the initiatives and ideas are posted, discuss how to unify them so everyone is working toward the same mission. Doing so will eliminate competing developments and help everyone understand the overall goal for the innovation.

Strategy
The game works best when the players are team members who have different responsibilities within the project. This will will enable the group to understand the various initiatives being made and eliminate counteractive efforts. After getting rid of competing notes, organize who on the team will be responsible for specific tasks.

While Innovation Ambition Matrix is useful to outline current efforts of the team and to clarify the ambition of a project, it can also be used for your company’s long-term goals. Identify where you want your company or team to end up and what balance of innovation levels is needed to help you get there. For instance, if you would like to maintain your company’s position in your industry, focus on core or adjacent innovations. If you need to make an impacting change to get ahead in the market, think of transformational innovations. Planning where efforts are needed will help achieve the company’s innovation ambition efficiently.

Merrill Covey Matrix

Object of Play
Many of us are overwhelmed by our to-do lists, and work hard each day to accomplish just a few of our countless tasks. However, we tend to focus on urgent items while disregarding the importance of planning for tasks that are necessary to reach our overall goal. This negligence will lead to even more stress in the long run, as everything will eventually become urgent if not prepared for. Fortunately, Merrill Covey Matrix, based on  Stephen Covey, A. Roger Merrill, and Rebecca R. Merrill’s description in their book First Things First, allows you to evaluate the urgency and importance of your tasks. The goal of this activity is to prioritize your to-do list in order to plan ahead and work efficiently. Play Merrill Covey Matrix with your team at work, key partners, or customers to clarify the purpose and value of your tasks and to discover which items should be minimized or eliminated.

How to Play

1. Before your meeting, draw a 2×2 matrix on a large white board or poster. Label the axes as followed:

  • 2 left cells – Urgent
  • 2 right cells – Not urgent
  • 2 top cells – Important
  • 2 bottom cells– Not important

2. Distribute pens and plenty of sticky notes to your players; participants will use these to write tasks.

3. Allow 5 – 10 minutes for players to write to-do items on the post-its: one per note.

4. Have players present their tasks to the group. As a team, collaborate to identify where each to-do item should be placed on the matrix.

5. Once all of the notes are posted, rearrange the tasks in each cell in order of importance. Start thinking about how you can use the organization to make your to-do list more efficient. Keep in mind the value of each cell:

  • Cell 1: Urgent, important – these tasks should be at the top of your to-do list
  • Cell 2: Not urgent, important – these items are likely to be neglected, but are necessary for long-term success. Set aside time each week to focus on these in order to be more productive. We suggest making this cell a different color so you will remember its significance.
  • Cell 3: Urgent, not important – these tasks suck your time and are often the result of poor-planning. They should be minimized or eliminated.
  • Cell 4: Not urgent, not important – these items are trivial time-wasters that should be eliminated

6. Collaborate to clarify the value of the items and to identify which team members will be responsible for each task. Write down the new order of your to-do list, but make sure take a picture of the chart or leave it up so you can refer back to it.

Strategy
Delegation is an integral part of time management. Rather than assuming everyone will work together on each item, you must assign tasks in order to prevent social loafing. This way, people will feel more responsible for certain items and will accomplish them more efficiently.

Considering how easy it is to neglect the items in the second cell, it is advised to highlight or surround the region with a different color to portray its significance, as seen in the images above. At the beginning of each week, set aside time to work on these necessary tasks.

Avoid creating a long, intimidating to-do lists by breaking it down into smaller lists. For example, consider creating a task sheet for each person or a group list for each day or week.

While we are all busy working through our to-do lists, we may not be doing so as efficiently as we think. Learning Matrix

Object of Play
Iteration retrospective activities are tricky; it is often difficult to think of practical improvements, and reflecting on negative aspects of the project can leave your team feeling upset and unmotivated. A great way to prevent these from occurring is to play a game that focuses on the positives while also pointing out aspects that need to be changed. As described in Diana Larsen and Esther Derby’s Agile Retrospectives, Learning Matrix does just this. In this game, teams collaborate to identify what they liked and disliked about a past project, as well as point out whom they appreciated and what they believe should be altered for the future. Whether analyzing the results of a conference, product, or meeting, Learning Matrix can help you uncover your top-priority items to enhance your iteration.

How to Play
1. Before your meeting, create a 2×2 matrix. Draw a picture in each quadrant to represent a different aspect involved in your retrospective analysis:

Quadrant 1: Frown face for aspects you disliked, should be changed
Quadrant 2: Smiley face for aspects you liked, should be repeated
Quadrant 3: Light bulb for new ideas to try
Quadrant 4: Bouquet: people you appreciated

2. Provide players with plenty of sticky notes and markers. Allow 5-10 minutes for participants to individually write down their ideas for the four topics on separate notes.

3. After all players are done writing their ideas, ask them to present their sticky notes to the group and post them on the designated sections of the chart.

4. Narrow down the notes to a few requiring immediate attention. Give each player 6 – 10 dot stickers, which they will use to dot vote for the ideas they believe are top-priority. Resolve ties by discussing which note is more pressing or having another dot vote. Count all the votes to determine which ideas should be focused on. Narrowing ideas down is important, as it allows the team to concentrate on priorities and increases the chance of effective improvements being made.

5. Move the notes around to reflect the order of priority. Collaborate to evaluate how these ideas can be used to enhance your next iteration and discuss where you can begin making improvements.

Strategy

A good facilitator is necessary for this game in order to keep everyone focused. If the project team leader does not feel comfortable in this position, it is best to hire a neutral facilitator. This must be someone who can gain the team’s trust and create an environment in which participants feel comfortable sharing their ideas.

By organizing your thoughts, you can lay out your plan for improvement and discover how to enhance your project for the future. RACI Matrix

Object of Play

Sometimes responsibilities aren’t clear. Nothing erodes morale and performance faster than a difficult problem that belongs to someone else—or to everyone. When these situations raise their head, it may be necessary to call a group together to sort out who does what. By creating a RACI (Responsible, Accountable, Consulted, Informed) matrix, a group will tackle the responsibility problem directly.

How to Play

To set up the matrix, you will need two lists:

  • A work breakdown:  These are the items or activities that the group shares responsibility for creating or managing.  These should be specific enough to answer when a team member asks, “Who does X?”
  • A list of roles:  Instead of creating a list of individuals, create a list of roles that represent a group of related tasks.  For example, “Project Manager”, “Business Analyst”, and “Architect” are better than “Tim”, “Bob”, and “Mary” because individuals can play multiple roles on a project, and multiple people can contribute to a single role.

Create the matrix by listing the work breakdown along the vertical axis and the roles along the horizontal axis. Inside the matrix, the group will work through assigning levels of responsibility by coding R, A, C, I:

  • Responsible:  This is the doer of the work.  Although this person may delegate or seek support from others, ultimately this one person is responsible for doing the work.
  • Accountable:  This person is accountable for the work that the Responsible person does, and signs off on the work. The golden rule of RACI is that only one person can be Accountable for each task.
  • Consulted:  These contributors provide input, opinions, and advice through two way communication.
  • Informed:  Although they are not contributors, these people are kept up-to-date on progress or completion through one-way communication.

In working through the matrix with the group, it is best to follow the natural progression of the work breakdown from start to finish. The matrix is complete when every task has a clear set of responsibilities.

Strategy

The work breakdown is needed to set up the matrix, but don’t be reluctant to change it as the group works through the matrix. In some cases, you may discover that items are unnecessary, redundant, or poorly defined. For example, where it is difficult to assign a single Responsible role, it may help to split the item into two smaller, better-defined pieces. Other items will have no Responsible role at all, and the group may decide to eliminate them.

RACI Matrix is based on the same-named diagram traditionally employed in the management of cross-functional teams.

Give-And-Take Matrix

Object of Play

The goal of this game is to map out the motivations and interactions among actors in a system. The actors in this case may be as small-scale as individuals who need to work together to accomplish a task, or as large-scale as organizations brought together for a long-term purpose. A give-and-take matrix is a useful diagnostic tool, and helps players explore how value flows through the group.

How to Play

To begin, you will need a list of all the actors in the system. This may be prepared in advance or generated at the start of the exercise.

Using the list, create a matrix with the list of actors along both the horizontal and vertical axes.

Each cell in the matrix captures only one direction of the flow. For example, a supplier may give a certain value to a manufacturer, but a manufacturer will give a different value to the supplier. For consistency, the vertical axis can be considered the “from” and the horizontal axis the “to.”

  • Primary motivations: For each actor in the matrix, fill in “what they want” out of the system. This information goes along the diagonal, where the individual actors intersect with themselves. These should be brief phrases that describe a goal or reason the actor participates in the system.
  • Intersecting interests: The next step is to look at the intersections, and capture what value flows between the actors. Start with a single actor and work through each cell, asking “What can I offer you?”

For some intersection points, this will be easier to describe. In other cases, the matrix will expose previously unconnected actors and possibly those at odds with each other. The goal in completing the matrix is to find the most complete picture of how each actor can benefit all the others.

Strategy

Completing this matrix may involve research both before and after the initial mapping process. By using surveys or interviews, players may be able to explore and validate both the initial inputs and the intersecting interests.

Along with stakeholder analysis and boundary mapping, the Give-and-Take Matrix helps players explore and define the actors and interactions within a system.

The Give-and-Take Matrix is inspired by a number of techniques used in engineering, chemistry,and design.

Who/What/When Matrix

Object of Play

It’s common for people to attend meetings, voice strong opinions, and then waffle and dodge responsibility for follow-up actions. We have all been guilty of this at one point or another; it’s a built-in, easy assumption that the person who called the meeting bears the responsibilities coming out of it. We may do this for a number of reasons: we don’t have time to commit, we don’t believe in the purpose (or people) involved, or there is no clear direction on what needs to be done next.

Many meetings end with a “next steps” or “action items” discussion. These discussions are often abstract, starting with a list of tasks that are then handed out to possibly unwilling participants with no particular deadline attached. By focusing the discussion on a Who/What/When matrix, you can connect people with clear actions they have defined and have committed to.

How to Play

On a flip chart or whiteboard, create a matrix that outlines WHO / WHAT / WHEN.

Although instincts may be to start with the “WHAT” (the tasks and items that need to be done), this approach starts with the “WHO” (the people who will be taking the actions). Put every participant’s name into the matrix in this column.

Ask each participant what concrete next steps they can commit to. Place this in the WHAT column. Each participant may have a number of next steps that he thinks are required or feels strongly about. For each item, ask that person “WHEN” he will have the item done.

Actions don’t take themselves, and people don’t commit as strongly to actions as they do to each other. By approaching next steps “people-first,” a few things change. First, it becomes clear that the people in the room are the ones who are accountable for next steps. Second, by making commitments in front of their peers, participants stake their credibility on taking action, and are more likely to follow through. And third, it becomes clear WHO is going to do WHAT by WHEN—and who has volunteered little or no commitment.

Strategy

In completing the Who/What/When matrix, you are likely to find that there is a lot to do. This is a good time to ask if there is any way for participants who have committed to little or nothing to step up their contribution. They may be able to assist others in completing their tasks—or their attendance may have been unnecessary.

Although participants are more likely to commit to actions they declare in front of the group, ultimately you are accountable for following up with them after the meeting. You may ask participants to email you their commitments, and you may send the group the full list as an update.

How-Now-Wow Matrix

When people want to develop new ideas, they most often think out of the box in the brainstorming or divergent phase. However, when it comes to convergence, people often end up picking ideas that are most familiar to them. This is called a ‘creative paradox’ or a ‘creadox’.

The How-Now-Wow matrix is an idea selection tool that breaks the creadox by forcing people to weigh each idea on 2 parameters.

Object of play: This game naturally follows the creative idea generation phase and helps players select ideas to develop further.

Number of players: 1 to 30

Duration of play: 10 to 40 mins

What you’ll need: Flip-chart sized paper, some markers, lots of voting dots in 3 colors (blue, yellow, green)


Preparation:

  1. Draw a 2-by-2 matrix as above. The X axis denotes the originality of the idea and the Y axis shows the ease of implementation.
  2. Label the quadrants as:
    1. Now/Blue Ideas – Normal ideas, easy to implement. These are typically low-hanging fruit and solutions to fill existing gaps in processes. These normally result in incremental benefits.
    2. How/Yellow Ideas – Original ideas, impossible to implement. These are breakthrough ideas in terms of impact, but absolutely impossible to implement right now given current technology/budget constraints.
    3. Wow/Green Ideas – Original ideas, easy to implement. ‘Wow’ ideas are those with potential for orbit-shifting change and possible to implement within current reality.

How to Play:

  1. List down the ideas that emerge from the creative ideation phase on large charts of paper stuck around the room.
  2. Give each player 3 sticky dots of each color – that is, 3 blue, 3 yellow, 3 green. 9 dots per person is typical, but go ahead and reduce/increase that number based on the time at hand and number of ideas generated.
  3. Ask each player to step forward and vote for 3 best ideas in each category.  They need to do this by sticking a colored dot in front of each idea they choose.
  4. In the end, count the number of dots under each idea to categorize it. The highest number of dots of a certain color categorizes the idea under that color.
  5. In case of a tie:
    1. If blue dots = green dots, the idea is blue
    2. If  yellow dots = green dots, the idea is green
  6. You now have a bucket of Now/Green ideas to work on further. Make sure you also collect the low-hanging blue ideas for immediate implementation and the yellow ideas to keep an eye on for the future.

Note: Check your yellow dots in advance to ensure that they can be seen from a distance. If not, go ahead and replace them with another color. FYI, in the original matrix, WOW ideas are red.

Applying the Impact & Effort Matrix

Recently, my team got stuck trying to choose from four different architecture options for our website.  We need to find a balance between near-term tactical goals and long-term strategic goals. When we focused on our strategic goals, the solutions that we came up with didn’t meet our short-term requirements, and vice versa. We moved the pieces around the board for a month, and then finally we gave up and called for a Big Meeting.

In the meeting we had tech leads, solution architects and developers from my company and from our vendor. We also had other stakeholders like administrators, product owners, a couple of consultants from a design company and our UX (User Experience) guy. There were 20 of us, which made lunches expensive, but which made the situation ripe for some Gamestorming.

On the first day, we did the Impact & Effort Matrix exercise (p. 241) for our long term product strategy. We were looking to see whether there were strategic goals we could meet while developing on technology and development practices that were already in place. The result was something like this diagram:

This exercise put to rest our dream of being able to meet our tactical and strategic goals using the same platform. Meeting our strategic goals would require developemnt of a new platform, and the time-to-market required by a new platform could not meet our tactical market needs. We now had two projects on our hands. I considered this a success because the visualization definitely made it very clear that we couldn’t kill two birds with one stone – in this case we definitely needed two stones.

We already had a good option for the strategic platform coming from our in-house development team, so what was left was to determine how we were to meet our tactical goals. Our short-term capacity is strained by the projects already underway, so we gamed out a hybrid approach with our vendor using the SWOT Analysis exercise (p. 212).

SWOT Analysis

We had a plan, and the exercise confirmed that our plan had many strengths. This was not unexpected. But the exercise also unearthed anxiety that some team members had about the long term viability of the vendor and the partnership, which we discovered while documenting threats. I found these issues to be particularly valuable, and we can use them to shape our partnership contract with our vendor.

With the help of exercises from Gamestorming, we got our project unstuck after a month’s worth of chasing our tails, we sorted our near and long-term goals, and now we are on our way to setting up a  partnership to address our tactical goals and building a new platform for our strategic goals.

Impact & Effort Matrix

Object of Play
In this decision-making exercise, possible actions are mapped based on two factors: effort required to implement and potential impact. Some ideas are costly, but may have a bigger long-term payoff than short-term actions. Categorizing ideas along these lines is a useful technique in decision making, as it obliges contributors to balance and evaluate suggested actions before committing to them.

Number of Players: Based on small groups, but can scale to any size

Duration of Play: 30 minutes to 1 hour, depending on the size of the group

How to Play
Given a goal, a group may have a number of ideas for how to achieve it. To open the exercise, frame the goal in terms of a “What to do” or “What we need” question. This may sound as simple as “What do we need to reach our goal?” Ask the group to generate ideas individually on sticky notes. Then, using Post-Up, ask them to present their ideas back to the group by placing them within a 2×2 matrix that
is organized by impact and effort: Impact: The potential payoff of the action, vs. Effort: The cost of taking the action

Strategy
As participants place their ideas into the matrix, the group may openly discuss the position of elements. It is not uncommon for an idea to be bolstered by the group and to move up in potential impact or down in effort. In this respect, the category of high impact, low effort will often hold the set of ideas that the group is most agreed upon and committed to.

Boundary matrix

Boundary object is a term from sociology used to describe something that helps two disciplines exchange ideas and information, even when their languages and methods may be very different. Today I was in a call with a couple of colleagues, Lou Rosenfeld and Marko Hurst, who were describing a problem that’s very familiar to many of us — the problem of communicating and sharing work between disciplines that are very different. In the case that we were discussing today, one discipline was data analytics, which is very quantitative in nature, very data-driven, in contrast to the other, user experience design, which is primarily quantitative, design-driven. The problem is that the two disciplines think of their work very differently and use different language and tools to approach their work. In a paper titled Languages of Innovation, researchers Alan Blackwell and David Good identify the language problem involved in transferring knowledge from the academic world to industry:

“One might imagine the university as a reservoir of knowledge, perhaps contained within books and the heads of individual academics, from which portions of knowledge can be poured out into the heads of recipients outside the university walls. But which of the available languages might this knowledge be expressed in, and how might it be translated into the languages current in business, industry, government and public service each of which have their own lingua franca? Scholarship does not exist in any form independent of language, so the transfer of scholarly knowledge either takes place in the disciplinary language in which it was formulated, or must be translated.”

This is the challenge many organizations have in conveying information between disciplines, and Blackwell and Good have some very constructive insights in their paper, which I encourage you to read. The ideas in that paper, and the subsequent conversation with two colleagues about some very real problems they were having translating information between “data people” and “design people” resulted in the idea of the boundary matrix. Here’s how it works:

1. First, identify what information needs to be exchanged between the disciplines:

(a) determine what kinds of questions discipline X must ask to get relevant and meaningful information from discipline Y, and

(b) determine what kind of form the answer to the question from discipline X might take, if answered by someone from discipline Y. This could be a document or artifact that is ready and available, or it might involve terms that are specific to discipline Y. For example, a designer who wanted to understand user behavior might need to ask for search terms and click-through rates.

(c) repeat the above from the perspective of discipline Y.

2. From examining these exchanges you should be able to create two lists, one for discipline X and one for discipline Y. Each list element contains a brief description of the discipline-specific term and why it should be important to the other discipline. For example user behavior > search terms, click-through rates.

3. Now look at your matrix and see if you can find how each cell relates to an area of strategic interest for your company or team. These interior cells represent the points where the disciplines intersect with larger areas of shared interest. If you can’t find the strategic connection that might indicate that the activity might have outlived its usefulness or could be of dubious value to the organization.

The completed chart is your boundary matrix — a “cheat sheet” for managers as well as people from disciplines X and Y, that will allow them to communicate more effectively and quickly navigate to areas of strategic priority or shared interest. This is a new idea and has yet to be tested but I think it holds real promise.

I suspect that the initial value to cross-disciplinary teams will be the conversations it forces about what each discipline does and why it is important to the other discipline, or the organization as a whole. The conversations themselves are an education and culture-building process that will lead to better collaboration, and the better those conversations, the better the boundary matrix that will result.
